How do I stay consistent with exercise when I keep losing motivation?

Same story every year: fired up in January, quit by February. I clearly can start; I can't sustain. What do people who actually stay consistent for years do differently?

The January→February collapse is so universal it's basically a law, and the people who escape it aren't more disciplined — they stopped relying on motivation, which was always going to expire. What they do differently: 1. They shrank the goal until quitting felt stupid. 'Gym 5x/week for an hour' is a motivation-dependent promise that dies on the first tired week. '20 minutes, 3x/week' or even 'put on shoes and do 10 minutes' is a promise you keep on bad days — and kept small promises build the identity that eventually WANTS more. Consistency at low volume beats intensity you abandon, every time. 2. They made it stupidly convenient. Gym on the commute, or home workouts requiring zero travel. Every barrier (drive, pack, change) is a place where tired-you quits. Remove friction and willpower has less work to do. 3. They anchored it to a fixed time/cue, not a mood. 'After work, straight to the gym before going home' — because going home first is where the habit dies. Same time, same trigger, no daily decision. 4. They track showing up, not results. A visible chain of 'did it' days is motivating on its own, and it keeps the reward loop alive during the weeks the mirror hasn't caught up yet (see: results take 8–12 weeks to show — most quit before the payoff, judging a slow-cooking process by week 4). 5. They found a version they don't hate. Forcing yourself to run when you hate running is a motivation tax you'll eventually default on. Lifting, sport, dance, hiking, climbing — the 'best' exercise is the one you'll still do in March. 6. The two-day rule: never miss twice. One miss is life; two is a trend. Protect the rebound, not a perfect streak — perfectionism is why one missed day becomes a quit. The mindset shift under all of it: stop trying to feel motivated and start engineering a system that runs WITHOUT motivation. Design for your worst, laziest, most tired self — because that's the self who decides whether this lasts past February.
